From marketing to commercial growth

Somewhere along the way, we started asking marketing to carry the weight of business growth.

When sales slowed, we looked to marketing.

When customer acquisition costs increased, we looked to marketing.

When customers stopped buying, we looked to marketing.

When margins shrank, we looked to marketing.

When investors demanded faster growth, we looked to marketing.

And when growth stalled, the first question in many boardrooms became:

“What is Marketing doing?”

Perhaps we’ve been asking the wrong question.

The question isn’t whether marketing is working.

The question is whether marketing was ever designed to solve every commercial challenge a business faces.

The Problem Isn’t Marketing. The Problem Is the System.
For decades, marketing has been one of the most powerful disciplines in business.

It has shaped iconic brands, opened new markets, influenced customer behaviour, and created billions in enterprise value.

Yet today’s CEO faces a very different reality.

Growth no longer depends on advertising alone.

Nor is it driven solely by brand awareness, digital campaigns, pricing, sales incentives, or customer experience.

Growth now emerges from something much larger.

It is the outcome of an interconnected commercial system.

A system where pricing decisions affect customer acquisition.

Where customer experience influences lifetime value.

Where product innovation determines pricing power.

Where AI reshapes commercial productivity.

Where partnerships unlock entirely new markets.

Where finance, technology, operations, sales and marketing either amplify—or cancel out—each other’s efforts.

The uncomfortable truth is this:

Companies don’t grow because one function performs brilliantly. They grow because the entire commercial system works together.

The Boardroom Has Changed. Has the Growth Model?
Many boards continue to organize growth the same way they did twenty years ago.

Marketing owns demand.

Sales owns revenue.

Finance owns profitability.

Operations owns delivery.

Technology owns digital.

Customer Service owns retention.

Each function performs.

Each reports.

Each optimizes.

Yet sustainable growth remains elusive.

Because optimization is not integration.

As Peter Senge argued in The Fifth Discipline, organisations struggle not because individual parts fail, but because leaders fail to see the relationships between those parts.

Growth is no exception.

A business rarely suffers from a marketing problem.

More often, it suffers from disconnected commercial decisions.

CEOs Don’t Buy Marketing. They Buy Growth.
Every CEO I have worked with eventually asks remarkably similar questions.

How do we accelerate profitable growth?

How do we improve customer lifetime value?

How do we increase pricing power without losing customers?

How do we commercialize innovation faster?

How do we make AI create measurable business value?

How do we build resilience in uncertain markets?

Notice something.

These are not marketing questions.

They are commercial growth questions.

Marketing contributes to every one of them.

But it cannot answer them alone.

The New Competitive Advantage Isn’t Better Marketing.
It’s Better Commercial Architecture.

Roger Martin often reminds leaders that strategy is fundamentally about making choices.

Today, perhaps the most important strategic choice is this:

Do we continue optimizing individual functions, or do we begin designing integrated commercial systems?

Winning organisations increasingly choose the latter.

They are redesigning how growth happens.

Marketing no longer works in isolation.

Sales no longer operates independently.

Customer success is no longer an afterthought.

Pricing is no longer purely financial.

AI is no longer just an IT initiative.

Growth has become an enterprise-wide capability.

This is why we are seeing the rise of Chief Commercial Officers, Chief Revenue Officers, and Chief Growth Officers.

Not because marketing is disappearing.

But because growth itself has become too important and too complex to belong to a single function.

Commercial Growth Is Not a Department.
It Is a Leadership Discipline.

Commercial Growth is not marketing with a new title.

Nor is it simply sales under a different name.

It is the discipline of orchestrating every commercial lever that creates sustainable enterprise value.

It asks different questions.

Not…

“How do we launch a better campaign?”

But…

“How do we create a better growth system?”

Not…

“How do we generate more leads?”

But…

“How do we improve the entire customer value equation?”

Not…

“How do we increase market share?”

But…

“How do we build a business capable of compounding growth?”

That shift in questioning changes everything.

Because questions shape decisions.

Decisions shape organisations.

And organisations shape results.

From Functional Excellence to Growth Intelligence
The next generation of competitive advantage will not belong to companies with the biggest marketing budgets.

Nor to those with the largest sales teams.

Nor even to those with the most advanced AI tools.

It will belong to organisations that consistently make better commercial decisions.

Those that understand where growth will come from before competitors do.

Those that connect customer insight with pricing.

Innovation with commercialization.

Data with action.

Technology with customer value.

Strategy with execution.

In other words, organisations that develop Growth Intelligence as the capability that informs Commercial Growth.

One identifies where growth exists.

The other mobilizes the organisation to capture it.

A Question for Every CEO and Every Board
As markets become more #VUCAD, customer expectations continue to evolve, and technology reshapes entire industries, perhaps the most important question facing leadership teams is no longer:

“How do we improve marketing?”

Perhaps it is:

“Have we built an organisation capable of delivering commercial growth?”

The answer to that question may well determine which businesses merely survive the next decade, and which define it.

Because the future does not belong to companies with the best marketing.

It belongs to companies with the best growth systems.

And that is the real conversation every boardroom should now be having.
